What and Why

Applications deployed onto long-lived virtual machines accumulate snowflake configuration, manual patching, and slow, error-prone releases. This blueprint re-platforms such a backend to cloud-native: stateless containers, externalized configuration, managed backing services, and declarative infrastructure. It follows the replatform path of the cloud migration 7 Rs framework, which catalogues migration strategies from rehost through refactor; replatform means targeted modernization without a full rewrite, capturing most of the benefit at a fraction of the risk.

Phases

Assessment. Document the application's runtime, OS-level dependencies, any local state such as files or in-process sessions, scheduled jobs, and backing services. Classify each component against the 7 Rs; this blueprint assumes replatforming, so anything that demands a full rewrite is flagged and deferred rather than forced into scope.

Containerization. Build an OCI-compliant image from a minimal base, externalizing anything previously written to the local filesystem. Add health and readiness probes so the orchestrator knows when the container is ready for traffic. Treat the image as immutable infrastructure: never patch a running container, rebuild and redeploy instead, which makes every environment reproducible.

Config externalization. Move every environment-specific value out of the image into environment variables and secret stores, following twelve-factor's strict config-from-code separation. Replace machine-local cron jobs with an orchestrated scheduler such as Kubernetes CronJobs, and replace in-process sessions with a shared store like Redis so any instance can serve any request.

Managed service adoption. Replace self-managed databases, caches, and queues with managed cloud equivalents where doing so lowers operational toil and total cost. Provision everything with Terraform so environments are reproducible from code and drift is detectable.

Cutover. Deploy to Kubernetes and shift traffic with blue-green deployment, running the new environment alongside the old and switching atomically, so rollback is instant if the new platform misbehaves.

Key Risks and Mitigations

  • State management: Containers are ephemeral and lose local state on restart. Move all state to databases, object storage, or shared caches before cutover; this is the single most common cause of cloud-native re-platform failures.
  • Downtime: Use blue-green deployment so the old VM environment stays warm until the new one is fully proven under production traffic.
  • Cost overrun: Cloud and managed services can cost more than VMs if oversized or left idle. Right-size from real metrics and apply finops cost-allocation tagging from day one.

Recommended Tooling

Docker for images, Kubernetes for orchestration, Terraform for infrastructure as code, and managed PostgreSQL for the datastore. Add OpenTelemetry for observability so the new platform is measurable from the first deploy.

Success Metrics

Track deployment frequency and MTTR, both of which improve with immutable, automated deploys, and cost reduction from retiring always-on virtual machines in favor of dense, scalable containers.

Prerequisites

A documented inventory of OS dependencies and local state, a target cloud account, infrastructure-as-code tooling, and an observability stack ready before cutover.

Sequencing and Rollback

Sequence by externalizing all local state before containerizing, since a container that still depends on local disk or in-process sessions will fail unpredictably under orchestration. Blue-green deployment is the rollback mechanism: the VM environment stays warm and traffic switches back atomically if the cloud-native deployment misbehaves. Right-size from real metrics during the parallel run to avoid cost overruns, and keep Terraform state authoritative so the entire environment can be torn down and recreated reproducibly at any point. Confirm cost-allocation tags, resource requests, and limits are defined before the first production deploy, so the cloud-native footprint is measurable and right-sizable from day one rather than drifting into an avoidable overrun after cutover. Establish dashboards for the four golden signals on the new platform so its behavior is understood from the first deploy rather than reconstructed after an incident.
